From Fragmented Data to Global Scale: The Cause Strategy Partners Transformation

Cause Strategy Partners — a nonprofit consulting firm helping organizations build stronger boards and drive mission impact — was drowning in fragmented data across HubSpot, BoardLead, BoardLearn, and a tangle of spreadsheets. RTS Labs built a unified data infrastructure from the ground up, eliminating manual reconciliation and giving CSP the strategic visibility to scale globally.

1. The Challenge

Cause Strategy Partners is a mission-driven consulting firm helping nonprofits develop stronger boards, cultivate leaders, and amplify organizational impact. But behind the scenes, their data infrastructure told a different story. Critical information was scattered across four disconnected systems — HubSpot, a custom BoardLead platform, a BoardLearn system, and dozens of spreadsheets — with no reliable way for any of them to communicate.

Staff spent a significant portion of each week on manual data entry and reconciliation instead of the high-value advisory work CSP was built to deliver. Worse, the organization had no reliable way to answer basic strategic questions: which programs were driving impact, how stakeholder engagement was trending, or where to focus resources as the firm expanded into new global markets including Hong Kong. The fragmentation wasn’t just an operational headache — it was becoming a structural risk to CSP’s growth.

Data Silo Crisis

Critical data lived across four disconnected systems — HubSpot, BoardLead, BoardLearn, and spreadsheets — with no integration layer. Staff reconciling records manually was the only way information moved between them.

Manual Reconciliation Drain

Without a unified data layer, staff spent the majority of their working hours on data entry and reconciliation — time that should have gone toward advancing CSP’s mission and serving nonprofit clients.

Zero Strategic Visibility

CSP lacked a reliable data foundation to track program effectiveness or stakeholder engagement. As global expansion scaled up, this missing visibility became a critical operational bottleneck.

2. The Engineer Approach

RTS Labs didn’t start with technology — it started with people. The engagement opened with a deep discovery phase: stakeholder interviews, current-state documentation, data quality assessments, and use case prioritization workshops. The goal was to understand exactly where data lived, how it moved, and where it broke down before designing a single line of architecture. Every decision was pressure-tested in stakeholder review sessions to make sure the solution matched how CSP’s team actually worked.

  • Discovery & Data Assessment

Conducted stakeholder interviews across CSP's teams, documented current data flows, assessed data quality across all four systems, and ran prioritization workshops to identify the highest-value use cases. Output: a clear current-state map and a prioritized requirements list aligned to CSP's strategic goals.

  • Unified Architecture Design

Designed a data architecture built around CSP's existing HubSpot investment, connecting it to the custom BoardLead and BoardLearn platforms via Python ETL pipelines into a PostgreSQL data warehouse. Established a single source of truth for the three core entities: clients, nonprofits, and participants.

  • Data Governance Framework

Defined naming conventions, data standards, ownership policies, and quality rules across all integrated systems. Built the governance layer to be maintainable by non-technical staff — ensuring CSP could own and evolve the solution long after the engagement ended.

  • Analytics & Reporting Layer

Delivered a Metabase analytics layer with dashboards covering program effectiveness, stakeholder engagement, and organizational impact — questions CSP had never been able to answer reliably before. Paired with 40 hours of implementation consulting and user-friendly documentation for the full team.

We thought we had a data problem. What we actually had was a clarity problem — no one could see across the organization. Once RTS Labs unified our data and built a governance layer around it, our leadership could finally ask 'how are we doing?' and get a real answer. That completely changes how a mission-driven organization operates.
