But behind the scenes, their data infrastructure told a different story. Critical information was scattered across four disconnected systems — HubSpot, a custom BoardLead platform, a BoardLearn system, and dozens of spreadsheets — with no reliable way for any of them to communicate.
Staff spent a significant portion of each week on manual data entry and reconciliation instead of the high-value advisory work CSP was built to deliver. Worse, the organization had no reliable way to answer basic strategic questions: which programs were driving impact, how stakeholder engagement was trending, or where to focus resources as the firm expanded into new global markets including Hong Kong. The engagement opened with a deep discovery phase: stakeholder interviews, current-state documentation, data quality assessments, and use case prioritization workshops. The goal was to understand exactly where data lived, how it moved, and where it broke down before designing a single line of architecture. Every decision was pressure-tested in stakeholder review sessions to make sure the solution matched how CSP’s team actually worked.
Conducted stakeholder interviews across CSP's teams, documented current data flows, assessed data quality across all four systems, and ran prioritization workshops to identify the highest-value use cases. Output: a clear current-state map and a prioritized requirements list aligned to CSP's strategic goals.
Designed a data architecture built around CSP's existing HubSpot investment, connecting it to the custom BoardLead and BoardLearn platforms via Python ETL pipelines into a PostgreSQL data warehouse. Established a single source of truth for the three core entities: clients, nonprofits, and participants.
Defined naming conventions, data standards, ownership policies, and quality rules across all integrated systems. Built the governance layer to be maintainable by non-technical staff — ensuring CSP could own and evolve the solution long after the engagement ended.
Delivered a Metabase analytics layer with dashboards covering program effectiveness, stakeholder engagement, and organizational impact — questions CSP had never been able to answer reliably before. Paired with 40 hours of implementation consulting and user-friendly documentation for the full team.
